The Category Everyone Scales Into and No One Fixes
Every operator who has scaled iced tea past a dozen sites arrives at the same conclusion, usually after the third consecutive quality complaint from a store that swears it followed the procedure.
Iced tea is treated as a brewing task: brew hot, dilute over ice, hold in an urn, serve. That framing is why the category is the least consistent item on most beverage boards. The iced tea market is forecast to reach USD 7.6 billion in 2026 and grow at roughly 6% annually through 2036, with ready-to-drink formats holding 78.6% of share in 2025. The volume is moving. The in-store method hasn't moved with it.
The Urn Runs a Six-Hour Clock. The Shift Runs Longer.
BUNN's own foodservice guidance is to discard brewed tea after six hours. Most operating shifts run longer than that.
The arithmetic is unforgiving. A store brewing to a six-hour window across a fourteen-hour day runs at least two full dump cycles, and the second batch is usually brewed against a demand forecast made by a crew member with no data. Brew too much and it goes down the drain at close. Brew too little and the board goes dark during the afternoon peak.
Neither outcome gets recorded. Tea waste is water, sugar, and leaf — cheap enough per unit to escape scrutiny, and frequent enough to matter across a network. The cost that actually accumulates is the labor and the lost sale, not the leaf.
Brew Variance Is Structural. Water Finishes What the Method Started.
Correct hot brewing calls for water at roughly 195°F, within a ten-degree band. Store-level equipment drifts. Contact time varies with whoever's watching the timer. Leaf dose varies with the pack, the scoop, and the day.
Then local water finishes the job. Hardness, alkalinity, and chlorine all change extraction and final taste, which is why the same specification produces a different cup in Almaty than it does in Riyadh or Dallas. Tannin extraction is temperature- and time-dependent, so a two-minute overshoot delivers astringency that no amount of sugar downstream will correct.
By the time the tea reaches the urn, the operator is holding a product whose Brix and flavor profile were determined by four uncontrolled variables. Calling this a recipe is generous. It's an outcome.
The Labor Is Distributed, Which Is Why It Looks Small
Nobody has an iced tea position. That's precisely the problem.
The task is scattered across the shift in two- and three-minute fragments: load the brewer, wait, dilute, fill, clean the urn, sanitize the fixture, rebrew, dump. Each fragment feels small enough to be free, and the aggregate is a recurring daily labor draw with no owner and no line on the schedule.
Distributed labor is also the hardest kind to train. A barista who leaves at nine months takes the urn routine with them, and the replacement learns it from whoever happens to be standing there. Multiply that across a network and iced tea consistency becomes a function of staff tenure — which is not a control system.
